Projects and customers

Notch has proven itself in completing numerous types of projects. With experience in fields such as Telco, banking, agro-fintech, and system integration, the company has the enormous experience it uses to complete even the most complex projects - including those for the Croatian government. 

Regardless of the type of project, Notch focuses on long-term projects. Therefore, the company builds stable relationships with its customers, providing them with bespoke software of the highest quality. 

Dragan’s role in Notch

Dragan Eldic is a Chief Operating Officer at Notch. He oversees all the projects in the company, as well as factors influencing them, such as people, finances, and market demand. 

Importantly, Dragan is also responsible for the operations' success. He must ensure the project's profitability by keeping the utilization rates high and managing people's skills precisely and accurately - all while keeping the key processes scalable regardless of the company's size. Therefore, he is Notch’s first line of defence in being profitable, no matter in which state the market is today.

Of course, in a dynamically growing company, managing all those processes took much work. Dragan needed to:

  • analyze utilization and allocation of people to ensure maximum use of their time and, as a result, maximum profits - all while taking care of employees’ satisfaction and well-being, 
  • monitor the costs and incomes of the project, as well as its profitability, both during and after the project ends, as well as forecast them before the project starts, 
  • control time and costs of work to ensure that projects will not exceed the budget,
  • see any deviations from the schedule to prevent overtime, schedule conflicts, benched employees, and delays,
  • analyze different forecasts scenarios depending on tentative project pipeline, people workload and soft bookings to see what profits he can expect in the future, 
  • build scalable processes delegating the responsibility for profitability and utilization to specific managers. 

In other words, he needed to keep the company running, profitable, and with high utilization in any circumstances, as these indicators were the key to the company's continuing growth.

However, Dragan's job wasn't easy. At the time, Notch used various tools that could not be integrated. To add an insult to injury, they were also not tailored to the needs of the IT industry, and it was difficult to replicate the company's structure there. As a result, Dragan was stuck with insufficient information and unable to improve the processes he was responsible for.

Challenges in Notch

As Notch grew, so did its need for scalable processes and seamless information flow. Still, the problems with scaling operations and ensuring seamless information flow through integrations affected not only Dragan, but also the company as a whole, and it needed a better solution to monitor its operations in detail.

As a result, Notch faced numerous pressing challenges that were the key to the further growth of the entire enterprise. It was also losing precious opportunities that could put the company further ahead and prepare it for  whatever future holds.

No connection between utilization and profitability caused by lack of a single source of truth

With rapid growth, Notch gained numerous exciting projects. Still, controlling them was a highly complex task - all the information needed for the process were stored in separate spreadsheets and tools. For example, the company could not see the impact of utilization on profitability, as the information was processes separately.

"Getting profitability data from the projects was tough, as it was a lot of manual work. We were also getting data from different tools, and it was difficult to merge them.

Gathering the information from different sources was a challenging process; it was also causing numerous avoidable mistakes that often interfered with plans and assumptions. With numerous sources of information, even calculating the profitability itself could lead to numerous errors, leaving the company at risk of being partially unprofitable - and not knowing about it on time.

Additionally, managers could also have very different data on the same issues. This, on the other hand, led tosome uncertainty.

No easy way to compare long-term plans to actuals and optimize utilization with project profitability

Having a number of experienced managers on board, Notch was aware of the importance of constant optimization of processes and its impact on the success of the company.

However, even though Notch had quite high utilization levels, it was hard to directly connect those data with finances.  The main reasons for that were:

  1. The information on utilization and finances that were kept in separate spreadsheets and tools. 
  2. There was no automated way to determine key performance indicators, including the utilization and profitability themselves. 
  3. It was hard to get quick information on how specific clients and projects are performing by the rest of the managers (like PMs responsible for specific projects or finance managers).

As a result, Notch’s managers - including Dragan himself - had troubles staying on top of the monitoring profitability and utilization, and they wanted to immediately react to any arising problems.

Notch’s team was also eager to plan utilization for the future projects and periods. However, that, too, was challenging without a single source of truth. As a result, both planning and monitoring processes were quite slow and time-consuming, causing enormous frustration in all the parties involved.

Lack of clear view of talent pool in the company 

As a company focused on its growth, Notch constantly ensured that new projects were about to begin when the others were completed. Still, assigning people to these operations was not a piece of cake, as there wasn’t a reliable overview of who had which skills, and when was that person available. This was also crucial for managing employee bench which could become an enormous financial burden.

Just like any growing organization, Notch also wanted to monitor its operations and key indicators in detail. Still, with so many different documents and programs storing valuable information, it was not an easy task. It was important step to make, as challenging times were seen on the IT market horizon.

Timesheet, utilization and profitability reports, as well as some smaller summaries, had to be prepared manually, equation after equation. Naturally, the process was taking hours of managers’ time, forcing them to abandon their other duties. 

Additionally, their efforts did not guarantee producing a correct report. Just like every other process with human factors involved, this one was also prone to mistakes. Therefore, creating accurate and consistent reports was nothing short of a miracle.

As Primetric offered a comprehensive approach to managing people and projects, Notch has decided to make the most of it. 

First, the company has decided to implement Primetric’s time tracking system. By doing so, the employees gained an access to the details of their long-term allocations and could better manage their time.
